Heather Grayberg Launches Ember Arts Partners to Advance Sustainable Arts Leadership

Arts executive Heather Grayberg has launched Ember Arts Partners, a new venture focused on fractional leadership, strategic consulting, and organizational support for small to mid-sized arts & culture organizations.

The launch builds on Grayberg’s career as an arts executive, producer, educator, and entrepreneur, and reflects her focus on addressing the structural challenges that can make sustainability difficult across the arts sector.

Grayberg believes the central challenge facing many arts organizations is not a lack of talented or committed people, but the systems surrounding them. Leadership demands, staffing structures, compensation, limited resources, and the expectation of personal sacrifice can place significant pressure on the people responsible for keeping organizations operating.

“The arts sector does not have a shortage of passionate, talented people; it has a sustainability problem,” Grayberg says. “We need to rethink how arts organizations approach leadership, staffing, compensation, collaboration and entrepreneurship so that mission-driven work does not depend on burnout and personal sacrifice.”

Ember Arts Partners was developed around that premise. Grayberg’s model is designed to give organizations access to experienced leadership and specialized organizational support without requiring each organization to build every function internally.

The venture is part of Grayberg’s broader work through Rise Up Theatrics, the theatrical consulting and production company she co-founded with her husband, Daniel, in 2018. The company’s work has included production and other support for theatrical and performing arts projects.

Grayberg’s perspective has developed through more than a decade of building and leading arts organizations. She began that work at age 25 while raising two daughters who were both under two years old. When her youngest was just two months old, she co-founded Revival Productions & Chester County School of the Arts, a nonprofit performing arts and educational organization in Chester County, Pennsylvania, and has served in leadership roles within established performing arts institutions.

Her experience has given her exposure to different stages of organizational development, from starting an arts organization and building its infrastructure to overseeing programs and administration within an established performing arts center. Grayberg says those experiences have shaped her view that organizational sustainability must be treated as a fundamental leadership issue rather than an afterthought.

Grayberg joined the Uptown Knauer Performing Arts Center as director of programs in October 2023 and became executive director in June 2024. Those experiences also inform Grayberg’s interest in entrepreneurship within the nonprofit arts sector. She argues that entrepreneurial thinking can help mission-driven organizations examine how they allocate resources, structure responsibilities, and respond to changing circumstances while remaining focused on their artistic and community purposes.

“Burnout is not a business model,” Grayberg says. “If an organization relies on people continually exceeding sustainable limits to fulfill its mission, the organization has to look at the structure that created that expectation.”

The launch of Ember Arts Partners comes as Grayberg continues to focus on the relationship between effective leadership and organizational resilience. Rather than positioning sustainability solely as an individual responsibility for arts professionals, she believes organizations must examine the systems in which their leaders and staff operate.

For Grayberg, that means considering whether organizations have the right leadership capacity, operational infrastructure, and business practices to support their ambitions. Fractional leadership, support services, and outside expertise, she says, can offer several avenues for small to mid-sized organizations to access capabilities that may otherwise be difficult to maintain internally.

“The goal is to create sustainable, low-risk, and effective ways of building and leading arts organizations,” Grayberg says. “Strong missions need structures behind them. Sometimes that looks like outsourcing tasks, or simply asking for an objective point of view.”

Through Ember Arts Partners and Rise Up Theatrics, Grayberg and her team are continuing to develop a model of arts leadership centered on organizational sustainability, practical infrastructure and entrepreneurship. The launch marks the next stage of her work examining how arts organizations can build institutions capable of sustaining both their missions and the people responsible for advancing them.
